ILOS carried out a consultancy project for a company in the pharmaceutical sector that was facing challenges in the area of sourcing. A high dependence on suppliers, extensive lead times in the purchasing process, lack of alignment between areas of the company and limited visibility of the process for requesters were identified. These factors resulted in the purchasing team's predominant dedication to resolving operational and transactional issues, thus restricting their ability to dedicate themselves to strategic management activities.
After making a diagnosis of important activities in the area, ILOS redesigned the supplier management process, defining customized strategies for the different supplier clusters and supply categories, considering their importance and criticality for the company.
Several improvement recommendations for the purchasing process were also proposed in order to optimize and increase the visibility of the acquisition process, making the purchasing process faster, standardized and efficient.
Implementing the recommended actions can lead the company to reduce the average time of the material acquisition process by up to 25%, in addition to reducing supply risks.
